Last-mile delivery costs 2026: why they rise and how to control them

Why last-mile is the most expensive mile

Last-mile delivery, the final leg of the journey from a distribution center to the end customer, accounts for approximately 53% of total shipping costs despite covering the shortest distance. The economics are challenging because each delivery requires an individual stop, residential addresses lack the efficiency of dock-to-dock commercial deliveries, failed delivery attempts waste fuel and driver time, and consumer expectations for free or low-cost delivery compress margins.

2026 rate increases

Both FedEx and UPS implemented general rate increases averaging 5.9% for 2026, continuing a pattern of annual increases that compound over time. Beyond base rates, carriers have expanded and increased surcharges for residential delivery surcharges, delivery area surcharges for rural or extended locations, peak season surcharges during holiday periods, large package and oversize surcharges, and fuel surcharges that fluctuate with diesel prices.

The combined effect of base rate increases and expanded surcharges means actual shipping costs have risen significantly more than the headline rate increase suggests.

Strategies to control last-mile costs

Zone optimization means positioning inventory in regional distribution centers closer to your customers, reducing the delivery distance and zone-based pricing. Carrier diversification uses regional carriers alongside FedEx and UPS for specific zones where they offer better rates. Package optimization reduces dimensional weight charges by right-sizing packaging. Delivery consolidation batches multiple orders to the same address or area. Pickup points and lockers offer customers the option to collect from a central point rather than residential delivery.

Alternative delivery models

The rise of gig economy delivery platforms, micro-fulfillment centers, and crowd-sourced delivery is creating new options beyond traditional carriers. These alternatives can be particularly cost-effective for urban deliveries and same-day or next-day service.
